Why your leadership team agrees in the room and not on Monday

Teams that cannot disagree in the meeting will disagree everywhere else. The fix is almost never a trust exercise.

A leadership team calls me because decisions do not stick. The meeting ends with agreement, everyone nods, and by Wednesday two of them are running a quiet parallel process and a third has escalated to the chief executive.

The team almost always diagnoses this as a trust problem. It usually is not.

Three causes, in order of frequency

One: nobody knows who actually decides. The meeting reaches consensus, which is not the same as a decision, and consensus is unstable under pressure. When it wobbles on Wednesday there is no owner to hold it, so it re-opens. Write down who decides what, publish it, and watch a startling amount of "trust" appear.

Two: the real disagreement was never voiced. Senior teams are extremely good at agreeing to things they do not agree with. It is a skill acquired over a career of meetings. The disagreement does not evaporate; it relocates.

Three: the chief executive has a favourite. If there is a back channel — one member who gets the pre-conversation, or the post-conversation — every other member is rationally playing a different game to the one being played in the room.

Watch the meeting before you fix the meeting

The first thing I do with a leadership team is sit in two of its actual meetings and say nothing. Not the away-day version. The Tuesday one, with the bad agenda and the person dialling in from a car.

What I am counting is unglamorous: who speaks and for how long, who is interrupted and by whom, how many items reach a named owner and a date, how long the group tolerates silence, and what happens in the ninety seconds after the chief executive states a view. That last number predicts more about a team's decision quality than any diagnostic instrument I could hand out.

Fix decision rights before psychological safety

This is contrarian in my field and I will defend it. Psychological safety work laid on top of ambiguous authority produces a team that feels closer and still cannot decide. People are not usually afraid to speak; they are unclear what speaking achieves.

Clarify who decides, and disagreement becomes cheap — it is now input to a named person rather than a bid for control. A great deal of what teams describe as conflict is really an unresolved question about jurisdiction.

Most leadership teams do not have a conflict problem. They have a jurisdiction problem that shows up as conflict.

The one thing to change on Monday

End every meeting with two minutes of read-back: what did we decide, who owns it, by when. Out loud, in the room, before anyone leaves.

Teams resist this as bureaucratic for about three weeks. Then somebody discovers during read-back that four people heard four different decisions, and nobody argues about it again.
