Working ON the business: what it actually means in practice
Everyone quotes the phrase. Almost nobody can name the five activities it refers to. Here is the unglamorous, specific list.

Business coaching · Leeds & UK-wide
Keelworth & Co. coaches owners of £750k–£10m companies who carry too much of it themselves. Every coach here has run a real business. The method — rhythm, numbers, a team that decides without you — is how we stepped back from ours.

01 · The owner’s week
The diaries below are a composite of real client weeks — the shape is remarkably consistent. Coaching does not add hours to your week; it changes who the existing ones belong to.
2 hrs of owner-level work all week — squeezed into Sunday night, which is not on the chart because it should not exist.
14 hrs of owner-level work — pricing, pipeline, people — plus a Friday afternoon that belongs to you again.
Composite of Keelworth client time-logs, 2024–2026. Your shape will differ; the direction will not.
02 · Owner Dependency Index
Fifteen honest statements. Five dimensions. One number that explains your working week. Answer honestly — the map draws itself as you go, and the thick red spokes are where your week is going.
Decisions under an agreed threshold are made without me and I hear about them later, if at all.
Each of my senior people owns an outcome, not just a list of tasks.
When I am away for a week, nothing waits for my return except signatures.
Our most important processes are written down well enough for a competent new hire to follow.
Quality does not drop when a specific person is on holiday.
We fix recurring problems by changing the process, not by reminding people harder.
I see cash, debtors and pipeline on one page at least weekly.
Prices are reviewed against current costs at least twice a year.
VAT, payroll and tax dates are funded in advance, not scrambled for.
New enquiries arrive from channels that work whether or not I personally network.
Someone other than me can quote and close our typical job.
I know our enquiry-to-order conversion rate without looking it up.
My leadership team meets weekly with a fixed agenda that starts and ends on time.
We run the business against no more than three priorities per quarter.
Problems usually reach me through the rhythm, not through my phone.
Your first moves
The index scores how independently the business runs: 0 means it is you; 100 means it runs without you. Nothing is stored or sent — this stays in your browser.
03 · The Keelworth Rhythm
A boat without a keel goes wherever the wind does. Growth without rhythm does the same. Four phases, each with a named artifact your business keeps forever. Read the full method.
We measure how much of the business currently runs through you — and where it is costing you growth.

We stop the firefighting: one set of priorities, one weekly rhythm, one page of numbers.

We move what lives in your head into processes your team can run without you.

With the keel in place, we point the business somewhere worth going.

04 · Three ways in
Most coaching websites hide their prices. We think that tells you something. Ours are below, VAT and all the detail on the fees page.

For owners of £750k–£10m businesses
The full Keelworth Rhythm, applied to your business with one coach who has run one.

A board of owners for businesses that don’t have one
Eight non-competing owners, one chaired day a month: your numbers on the table, your decisions stress-tested by people with skin in the same game.

12-week cohort for £1m–£5m firms
The Keelworth Rhythm compressed into twelve weeks, built shoulder-to-shoulder with a cohort of twelve owners.
Nobody builds a cage on purpose. They build a business, one reasonable decision at a time — and the cage is the bill.
05 · The results ledger
Client-reported figures, shared with permission. Results depend on implementation — see each case for what the owner actually changed.

06 · Why Keelworth exists
Daniel Okafor grew a Leeds logistics firm from 11 to 74 staff — the first years, by his own account, “badly and heroically”. A health scare at 39 took him out of the business for two months. It survived without him. That offended him, then educated him: he rebuilt the firm to run on rhythm instead of adrenaline, sold it in 2011, and founded Keelworth to teach other owners the same escape.

07 · Time-Worth Calculator
Most owners have never priced their own Tuesday. Ninety seconds with the calculator puts a pound figure on the hours you spend on £14 work — and on what those hours would be worth pointed at the business instead.

I took my first two-week holiday in eleven years and the business grew while I was away. I cried a bit in the airport, honestly.”
“The Peer Board is the best money I spend every month. Eight people who get it, one of whom will always tell me I’m wrong before it costs me anything.”
“Daniel never once told me what to do. He asked me questions until the answer was embarrassingly obvious, then held me to it. Worth every penny.”
“I thought coaching was for people who like talking about feelings. Turns out it’s for people who like their Sundays back.”
09 · Insights
Everyone quotes the phrase. Almost nobody can name the five activities it refers to. Here is the unglamorous, specific list.
Most leadership meetings are status theatre. Here is the exact agenda our clients run, minute by minute, and why each piece is there.
You hired adults. They behave like adults everywhere except in your business. The problem is almost never the people.
An owner, a £1.8m business and a 58-hour week. We do the arithmetic most owners never do on themselves — line by line.
10 · Questions owners ask
The full list — costs, qualifications, guarantees, confidentiality — lives on the FAQs page.
Our fees are published — unusual in this industry, deliberate on our part. One-to-One Coaching is £1,150 per month (six-month minimum). The Peer Board is £495 per month. The Scale Programme is £3,900 for the twelve-week cohort. All prices exclude VAT. The Discovery Call is free and stays free. There are no enrolment fees, materials fees or surprises.
A consultant does the work and hands you a report; the knowledge leaves with them. A coach builds the capability in you and your team, so the improvement stays when the engagement ends. We are firmly the second kind. We will never run your business for you — partly on principle, mostly because it does not work.
Coaching is unregulated in the UK — anyone can print the business card, which is exactly why accreditation matters. Every Keelworth coach holds a credential from the International Coaching Federation (ICF) or the European Mentoring & Coaching Council (EMCC), and every coach has personally run or directed a business at scale. We follow the ICF Code of Ethics, carry £2m professional indemnity insurance, and publish our complaints procedure.
Owner-managed businesses turning over roughly £750k to £10m, typically with 5 to 80 staff. Below that range, the constraint is usually sales rather than structure and a coach is rarely the best next spend; above it, you likely need an executive team programme rather than owner coaching. We will tell you honestly on the Discovery Call if we are not the right fit — it happens about a third of the time.
Structural results show inside a quarter: a working weekly rhythm within a month, a one-page Growth Ledger within two, measurably fewer owner-interruptions within three. Financial results follow structure — our average client grows revenue 41% over 24 months, but we would distrust anyone promising you a number before seeing your ODI score.
